Mid-market independents leak $10K–$16K of commission a year. We find yours and get it back.
The free first audit shows you the dollar leak on your own book before you pay anything. Cowork Recon audits every direct-bill commission statement against your AMS360, Applied Epic, or EZLynx records, flags every short-pay, and drafts the dispute email for you to approve. Flat $499/mo, no recovery share — a sixth the cost of hiring a commission specialist at $52K/yr.
Mid-market independents writing $1M–$5M premium. 20-minute setup. 72-hour turnaround. Read-only AMS access. No credit card.
You're losing real money in plain sight.
Commission errors are the most expensive bookkeeping problem in a mid-market independent agency, and the hardest to catch because the errors are small, scattered, and look like rounding.
Hidden in your statements
Big "I" agency benchmarks show mid-market independents leak this much annually in short-paid, missed, and miscalculated direct-bill commissions — spread across 12 carriers, 800 policies, and 18 monthly PDFs.
Don't send ACORD 820
Regional carriers, specialty markets, and surplus lines arrive as PDFs in your inbox, portal exports, or paper. Your ops manager re-keys them into Excel at 9 p.m. on Tuesday. That's where the errors hide.
Cost of hiring instead
A loaded commission specialist costs roughly $52K/yr. It works, but it's six times the cost of finding the same money with software — and turnover restarts the search every 18 months.
A four-step monthly audit, reviewed by you before anything goes out.
Cowork Recon runs four steps in sequence. Each one does one job well. You approve the final batch each week — nothing reaches a carrier without your sign-off.
1. Statement ingestor
Reads every format from every carrier — Travelers, Progressive Commercial, Nationwide, Liberty Mutual, Chubb, Hartford, Auto-Owners, Encompass, and 40+ regional and specialty carriers. PDFs, CSVs, XLSX, ACORD 820 — all in.
2. AMS reconciler
Pulls your policy records from AMS360, Applied Epic, or EZLynx (read-only) and matches every paid commission to the policy that earned it, using six signals so we don't miss matches when carrier formats are sloppy.
3. Variance + dispute
When the paid commission doesn't match the contracted schedule, we flag it, classify it (short-pay, missed renewal, wrong rate, timing artifact), and draft the dispute email to the carrier's commission desk. You approve in 20 minutes a week.
Three steps. No implementation project.
Upload or connect
Drop your last three months of statements in our portal, or grant read-only IVANS / AMS access. Setup takes 20 minutes. No IT ticket, no SQL admin, no consulting engagement.
We audit in 72 hours
Our system reads every statement, reconciles every line against your AMS, and produces a full audit report: every variance, every dollar amount, every recommended dispute, ranked by recoverable value.
You approve, carrier pays
Each Monday you get one email with the week's recommended disputes. Approve the ones that look right, edit any that need a personal touch, click send. Average dispute is paid in 21 days.
If your agency writes $2.5M in premium, you're likely missing $9K–$15K every year.
At a blended 12% commission rate that's $300K in gross commission income. Industry benchmark error rate is 3–5%. Roughly 70% of what we find is recoverable once you can prove it. At $499/mo, Cowork Recon pays for itself when we recover one short-paid mid-size commercial renewal per quarter — we'll show you the unit economics against your own book in the free first cycle before you commit to anything.
| Your annual premium | Likely leaked / yr | Likely recoverable / yr | Cowork Recon / yr | Net to you |
|---|---|---|---|---|
| $1,000,000 | $3,600–$6,000 | $2,500–$4,200 | $6,000 | Break-even — borderline ICP |
| $2,500,000 | $9,000–$15,000 | $6,300–$10,500 | $6,000 | $300–$4,500 |
| $4,000,000 | $14,400–$24,000 | $10,000–$16,800 | $6,000 | $4,000–$10,800 |
Under $1.5M premium the math may not justify $499/mo. We'll tell you that on the qualifying call — we'd rather lose the deal than waste your money.
Cowork Recon vs. Excel vs. Applied Recon.
Here's where each option wins. We're not the right answer for every agency.
| Cowork Recon | Manual Excel + ops manager | Applied Recon | |
|---|---|---|---|
| Works with AMS360 | Yes | Yes | No |
| Works with Applied Epic | Yes | Yes | Required |
| Works with EZLynx | Yes | Yes | No |
| Reads PDF statements | Yes | Re-keyed by hand | Yes |
| Reads ACORD 820 / IVANS | Yes | Manual import | Yes |
| Drafts dispute emails | Yes | No | No |
| Hours / month required | Under 1 | 12–25 | 4–8 |
| Setup time | 20 minutes | 0 | 6–12 weeks |
| Price | $499/mo flat | ~$4,300/mo labor | $2,000+/mo usage |
| Best fit | $1M–$5M independents on any AMS | Under $750K premium | Epic shops, $5M+ premium |
Where each one honestly wins: Excel wins if you write under $750K premium and your ops manager has the bandwidth. Applied Recon wins if you're already on Epic, have a CFO, and want native general-ledger embedding. Cowork Recon wins if you're mid-market, on any of the three major AMS platforms, and you'd rather get a finished dispute email than a reconciliation report.
Five questions every agency principal asks.
What happens to my data? Is this secure?
Statements you upload are encrypted in transit (TLS 1.3) and at rest (AES-256). We do not currently hold SOC 2 — Type I is targeted within 6 months of reaching 10 paying customers. If SOC 2 is a hard requirement for your agency today, write to info@coworkrecon.com and we'll scope a security questionnaire and BAA in the meantime (see privacy policy for full disclosure). We never share your data with carriers, other agencies, or any third party. You can delete every byte we hold by emailing us — delete requests honored within 7 days. Read-only AMS connections use scoped credentials you can revoke from your AMS admin panel any time.
Which AMS platforms do you integrate with?
At launch the workflow is statement-PDF + your AMS production CSV export (works for AMS360, Epic, EZLynx, Hawksoft, NowCerts, AgencyZoom, QQCatalyst, and Newton). Native API integration is on the roadmap; order depends on what our first 10 paying customers actually use. If your AMS isn't on the list, the CSV path still works as long as you can export a production report.
How accurate is the variance detection?
We're pre-launch and won't quote precision/recall numbers we haven't measured. The free first audit on your last 3 months of statements is how you measure accuracy on your own book before paying anything. After we hit 10 paying customers we'll publish methodology and aggregate accuracy as a public benchmark.
Which carriers do you support?
Day-1 deep support: Travelers, Liberty Mutual, Nationwide, Progressive, The Hartford. Any other carrier that issues PDF, CSV, XLSX, or ACORD 820 statements is supported via our base extractor with manual spot-check on the first cycle. We add carrier-specific tuning every time we see one three times. The free first audit will show you exactly how well we parse your specific carrier mix before you commit.
Will this damage my relationships with carrier underwriters and commission desks?
No — because nothing emails a carrier without your sign-off. We draft the dispute (with the carrier's number, your AMS's number, the difference, the contracted rate, and a one-line rationale); you read it, edit if needed, send it from your own email. The carrier relationship stays yours. If a dispute does go out and the carrier shows it was a false positive, you reject, we learn that carrier's format quirk, and we never repeat that pattern. The opposite of "AI surprise email to your underwriter."

Send us your last 3 months of carrier commission statements. In 72 hours we deliver a report showing every short-pay, every missed renewal, and the dollar amount we believe is recoverable. No credit card, no contract, no obligation. If the recoverable amount is under $1,500 we will tell you and we will not pitch you.
